Outsourcing Software Development: India or Türkiye

India is the default answer to this question and it is the default for good reasons. The industry there is decades old, the talent pool is the largest in the world, and the price floor is lower than anywhere else at comparable quality. Any comparison that skips those facts is a sales page wearing a comparison's clothes.

We are a studio in Ankara, Türkiye, so our interest here is obvious. What follows is where each option genuinely wins, including the cases where you should pick India and not us.

Overlap hours, which is arithmetic rather than opinion

Türkiye runs at UTC+3 and India at UTC+5:30. Against a 09:00 to 18:00 working day in London, Türkiye shares 6 to 7 hours while India shares 3.5 to 4.5. Against Berlin it is 7 to 8 against 4.5 to 5.5. For a European team that difference is the whole working relationship: with Türkiye you can hold a call at any normal hour, with India the window closes early in your afternoon. For New York the gap narrows to 1 to 2 hours against effectively zero, and for San Francisco both are zero. If your team sits on the US West Coast, neither location gives you live overlap and you should choose on other grounds.

Where India is the better answer

Scale, first. If you need 40 engineers staffed within a quarter, India can do that and Türkiye largely cannot. Price floor, second: for well specified, high volume work the rate is lower and that gap is real. Third, procurement. Large Indian vendors carry the certifications, audit history and contract machinery that enterprise purchasing departments expect, which matters more than engineering quality in some organisations. Fourth, follow the sun: if you want work handed over at the end of your day and progressed overnight, a large offshore gap is a feature rather than a cost.

Where Türkiye is the better answer

Small senior teams working directly with you. If your product needs three or four engineers who carry its context in their heads rather than twenty who need coordinating, the coordination overhead of a large vendor works against you. EU proximity matters too: for GDPR work, a partner inside European business hours in a country with a data protection law modelled on the same framework is a shorter conversation than one across a 5.5 hour gap. And direct access, which is a structural thing rather than a promise: a studio our size has no account management layer because it cannot afford one.

What the comparison is not about

English fluency and engineering quality are not the differentiators anyone claims. Both countries produce excellent engineers and plenty of poor ones. The distribution is wide in each, which means the vendor you pick matters far more than the country you pick. Treat any comparison claiming a national quality difference with suspicion, including this one if it had made that claim.

How to decide in one question

Ask what the failure mode of your project is. If it fails through under-resourcing, pick the country that can staff scale, which is India. If it fails through misunderstanding, through the wrong thing being built correctly, pick the shorter feedback loop, which for a European team is Türkiye. Most products fail the second way, which is the honest reason we exist. It is not the only way products fail.

Is outsourcing to India cheaper than Türkiye?

At the floor, yes. India's lowest rates are lower and that gap is genuine. The comparison changes once you account for supervision time, rework and coordination overhead, which are the costs that never appear on an invoice. For a small well defined project the Indian rate usually wins outright.

How many hours would we actually overlap?

From Türkiye: 6 to 7 hours with London, 7 to 8 with Berlin, 1 to 2 with New York, zero with San Francisco. From India: 3.5 to 4.5 with London, 4.5 to 5.5 with Berlin, effectively zero with New York or San Francisco. Those are working day intersections, not marketing figures.

Is Türkiye nearshore or offshore?

Nearshore for Europe and offshore for the United States. The label matters less than the overlap number, which is why we lead with the hours rather than the category.

What about data protection and GDPR?

Türkiye's data protection law is modelled on the European framework, which shortens the compliance conversation for EU clients. It does not remove the need for proper contracts. MedGuide, a medical document product we build, runs under GDPR with zero data retention and end to end encryption, so the constraint shaped its architecture rather than being bolted on.

When should we pick India over you?

When you need scale fast, when the work is high volume and well specified, when your procurement process requires a large certified vendor, or when you want overnight progress rather than same day conversation. We would rather say that here than three weeks into an engagement that was never a fit.
